Transforming a Single Customer Opportunity into a Strategic Logistics Hub

Executive Summary

What began as a dedicated warehousing solution for one customer has grown into one of Spartan's primary operational hubs. Today, Fort Smith is more than warehouse space; it shows how strategic real estate investments, operational expertise, and a customer-first approach create long-term supply chain value.

As manufacturing in the Fort Smith region continued to grow, particularly within the paper industry, quality warehouse space remained limited. Spartan recognized an opportunity where others saw a small market, investing in facilities and infrastructure that positioned the company to support multiple customers while providing scalable logistics solutions.

The Challenge

In 2025, a major customer required additional capacity while another long-term tenant was vacating a nearby facility. At the same time, Spartan was receiving additional business opportunities, which required an additional location to support new customers. The result was a complex series of warehouse transitions involving multiple facilities, thousands of pallet positions, specialized paper products, and zero room for disruption.

The primary objectives were clear:

    • Maintain uninterrupted service for every customer.
    • Reconfigure warehouse layouts to maximize storage capacity.
    • Continue onboarding new business throughout the transition.
    • Position Fort Smith for long-term growth rather than simply solving an immediate space constraint.

The Solution

Rather than treating the moves as separate projects, Spartan approached them as one coordinated supply chain strategy.

The Fort Smith team executed two large-scale warehouse transitions while continuing normal daily operations.

Phase One: Transition to Fort Smith 1

The Fort Smith operations team completed the entire project internally, including:

    • Disassembling and reinstalling approximately 3,000 pallet positions of racking
    • Relocating approximately 6,500 pallets
    • Completing roughly 230 truckloads
    • Finishing the entire transition in 60 days

Throughout the project, customer operations continued without interruption.

Phase Two: Transition Back to Fort Smith 2 and Expansion into Fort Smith Highway 45

As Spartan expanded its footprint, inventory was strategically redistributed between Fort Smith 2 on Jenny Lind Road and the newly acquired Fort Smith 45 facility on State Highway 45.

During this second phase:

    • The Fort Smith team relocated approximately 8,000 pallets
    • Nearly 285 truckloads were moved
    • The transition was completed in just 30 days
    • A specialized third-party partner handled racking installation while Spartan's team managed every product move

The accelerated timeline required extensive coordination across operations, transportation, customer service, and facility management.

Customized for Specialized Products

The project involved far more than simply moving inventory.

Customers stored both finished goods and large paper roll stock, requiring facilities with rail service, reinforced flooring, heavy-duty dock equipment, and customized racking configurations.

Spartan strategically planned rack heights and the number of racking levels to maximize space based on the variety of product specifications. This allowed customers to consolidate inventory into fewer locations while improving operational efficiency.

More Than Warehouse Space

Throughout the discussions, one theme remained consistent: Spartan's role extends beyond warehousing.

The Fort Smith expansion demonstrates how the company continually evaluates customer supply chains to identify opportunities for long-term improvement. By investing in strategically located facilities near customer manufacturing operations, Spartan helps reduce transportation costs, improve efficiency, and create flexible capacity for future growth.

The addition of another rail-served facility also allowed customers to consolidate operations that previously required multiple warehouses.

Results

The Fort Smith project delivered measurable operational success while strengthening long-term customer partnerships.

Operational Results

    • Approximately 14,500 pallets relocated
    • More than 500 truckloads coordinated
    • Roughly 3,000 pallet positions removed and reinstalled
    • Two major warehouse transitions completed in just 90 days
    • Daily customer operations were maintained throughout every move
    • New customers onboarded while transitions were taking place

Looking Ahead

Fort Smith continues to serve as one of Spartan's strategic logistics hubs, supporting multiple customers across the manufacturing and paper industries. Building on years of strategic investment, Spartan continues to expand its presence in the region with the acquisition of a 327,000-square-foot industrial facility on Newlon Road. Once modernized, this Spartan-operated facility will serve as a rail-served, food-grade, multi-tenant warehouse, providing customers with enhanced transportation flexibility, increased storage capacity, and improved supply chain efficiency.

The facility will create additional capacity for existing customers while supporting future growth throughout the region. By combining strategic real estate investments with operational excellence, Spartan is not only meeting the evolving needs of today's customers but also building the infrastructure to support regional and national manufacturers for years to come.
